Bag Sample Approval Checklist: What to Confirm Before You Release Bulk
Here’s what most brands don’t realize when they sign off on a sample: you’re not approving a bag. You’re signing the acceptance standard for the entire bulk run.
From that moment, the sample in your hands becomes the only thing the factory floor is judged against. Everything you checked, you get. Everything you didn’t check, you’ve quietly agreed to. Every question you left as “looks fine” becomes a decision someone on the line makes for you, five thousand times.
So the point of a sample review isn’t to decide whether you like it. It’s to turn every soft expectation into a hard, checkable criterion — before the cutting table starts. Below is the checklist we hand buyers, with the thing every other checklist leaves out: what a pass actually looks like, and what should send it back.
First: which sample are you approving?
Get this wrong and the rest doesn’t matter. Three different things get called “the sample”:

The classic disaster: a buyer falls in love with a hand-built prototype that a master maker fussed over for three hours, approves it, and then wonders why 5,000 units made in fifteen minutes each don’t match. A prototype proves the design can work. Only a PPS made from bulk materials tells you what you’re actually going to receive — which is the whole mechanism behind why samples and bulk drift apart.
Never release bulk on a prototype. Ask, in writing: “Is this made from the bulk materials, on the production process?” If the answer is no, it isn’t your approval sample.

The approval checklist: what to check, what passes, what sends it back
Work through this with the sample physically in your hands — not from photos. Load it with the actual contents it’ll carry.

The one most people skip is #9. Almost every sample looks good empty. Load it with what your customer will actually carry, wear it for ten minutes, then look at the strap roots and the base. That single test catches more future returns than the other eleven combined.
For the parts you can’t judge by hand — will the color rub off, will the zipper survive a year, will the hardware rust — that’s what physical testing with real pass thresholds is for. Ask for those readings on this sample, not a generic report.
Must-fix vs. nice-to-have: how to stop revision rounds from exploding
Roughly 90% of brand clients revise a sample more than once, and that’s normal — it’s how the bag gets right. What isn’t normal is six rounds because feedback arrived as an unsorted pile.
The fix is simple and almost nobody does it. Sort every comment into three buckets before you send them:
- Must-fix (blocks approval): anything structural, functional, or spec-violating. Reinforcement missing. Zipper wrong. Dimensions out of tolerance. The bag fails loaded.
- Can-accept (approve anyway): cosmetic preferences that don’t affect performance or brand integrity. A stitch you’d have placed differently.
- Next-round improvement (note it, don’t block on it): ideas for version two.
Then be specific and measurable. “Make it stronger” tells a factory nothing — it’s an invitation to guess. “Bar-tack the strap root, minimum 6 mm, both sides” is an instruction. Vague feedback is how a revision round gets wasted and a launch date slips.
One more thing worth saying plainly: don’t change materials or structure after approval. It feels like a small tweak on your end; on ours it can reset the pattern, the material order, and the reinforcement plan — and it’s a common way projects blow their timeline and their budget. If it matters, catch it now.
After you approve: lock it down, or the approval means nothing
An approval that isn’t sealed is just an opinion. Four things have to happen the moment you sign off:
Seal the golden sample. It gets signed, labeled, dated, and photographed from every angle. Two copies — one with you, one retained at the factory. The retained one is what the line and the QC team physically compare against, not a memory of what you liked.
Get the written production standard. The approved sample has to be translated into an instruction sheet the workshop follows — materials, construction, tolerances, reinforcement. Verbal understanding evaporates when it reaches a different shift.
Lock the materials to the same source. Same fabric supplier, same dye lot logic, same hardware — otherwise “equivalent” substitutes creep in and your bulk drifts.
Agree what gets inspected, and how. Which defects are critical vs. minor, what sample size, and who checks. That’s the AQL inspection plan, and it should be agreed before production, not argued over after.

What a bad approval actually costs
Skip the load test and you find out about the strap in your customer’s review. Approve a prototype instead of a PPS and you’ve validated a bag that was never going to be reproducible. Leave the packaging “for later” and you’re re-quoting and re-scheduling in week nine. Give vague feedback and you burn two revision rounds and a month.
None of these show up as a line item. They show up as returns, a delayed launch, an unplanned reorder — and, if it’s bad enough, a supplier you now have to replace mid-season.
The sample stage is the last point where fixing something is cheap. After it, everything costs money.

What’s the difference between a prototype and a pre-production sample?
A prototype is built to test the design, often with substitute materials and by hand — it tells you whether the concept works. A pre-production sample (PPS) is made from the actual bulk materials on the real production process, so it tells you what bulk will look like. Only a PPS should be used to approve bulk.
How many rounds of sample revisions are normal?

Can I change the design after approving the sample?
